# You Can Hire Every Part of Your Business Except the Thinking

> You can buy hands, managers, and even the selling, once you write your knowledge down. The one thing that you cannot buy is somebody to decide what the business is, so in this closing article of the study I explain why the owner has to keep that job.

You can buy every kind of work that goes into your business except for one. Hours of implementation are on sale in any trade directory. You can hire managers to apply your written standards, while a good communicator could learn your library of answers well enough to teach it to your buyers. The one purchase that would fail is the one at the top of the ladder, which is paying somebody else to decide what the business is. In this closing article of the study I explain why that purchase would fail, and what your own week looks like once the deciding is the only work that is left in it.

## A hired thinker would become the owner in everything but name

Suppose that you hire somebody to choose your customers, design your offers, and decide what the business will build next year. Everybody else in the company would then carry out that person's picture of the business. So would you, because every choice that they leave to you would fall inside the boundaries that they draw. You would be paying a wage to the person who decides the direction of your own work. In practice, whoever takes the decisions controls the business, whoever's name is on the paperwork, which is why handing over the deciding is a different kind of transaction from handing over the work.

Supply is a second problem, because a person who could reliably choose what to build, for whom, and at what price could start a venture of their own. To keep them, you would have to offer more than owning a business would give them.

## The work itself is concrete

Imagination, in the sense that I give the word in [the map in this study](/blog/the-four-levels-of-value), means combining what you learn at the lower levels into the next decision about what to build. You can break that deciding down into plain questions: which customer the business should serve next, which of their problems it should take on, what you ought to put in the offer, how its price should compare with what other firms charge, and which work the business should refuse. You need no genius to answer those questions, although you do need information. By this point in the study you already have that information, because you write down in your [standards](/blog/paying-people-to-do-the-hard-work) how to do the work well, while your buyers tell you in their own words what they want next, through the [questions that they put to your public explanations](/blog/selling-is-the-easiest-skill).

That flow of information is the less obvious reason why you have to keep the thinking. Whoever studies those signals for long enough will come to hold the truest picture of the business, which usually means that they end up taking the decisions, whatever their place on the organisation chart. Read those signals yourself so that the truest picture of the business is yours.

## A thinking week looks wrong before it looks right

If you judge it by the habits that you form at implementation, a week of imagination-level work would look idle to you, because in it you produce nothing that you could put on an invoice. The contents of that week are work all the same. You would go through the numbers from your business, talk with your customers as their student, study what neighbouring businesses charge and what they turn down, and write the next offer or the next standard. Protect those hours in your calendar in the way that you protect a delivery date, because you are the only person in the business who will defend them.

You can still buy help with the thinking, as long as you follow one rule. Analysts, advisers, and consultants may put options, evidence, and argument in front of you, while you choose between them. An adviser who does the choosing would become the hired thinker from the first section of this article, with the cost that I set out there.

## The four levels, one last time

I close the study with the four levels that it opens with, so go back over them once more with your own week in mind. In the [first article](/blog/you-are-the-one-doing-the-work) I show that when you build a business on your own hands, it can earn no more than you can produce in your own week, and I give you a test to measure how close you are to that ceiling today. In the [map](/blog/the-four-levels-of-value) I give names to the four levels at which you can spend a working hour, and I price each level by how many people receive the value of that hour. In the [third article](/blog/paying-people-to-do-the-hard-work) I cover how to buy your hours back with other people's time and a written standard, and in the [fourth](/blog/selling-is-the-easiest-skill) I cover how to spend the hours that you free on teaching many buyers at once.

Wealth, in the sense that I give the word in this study, is the distance between the value that your business delivers and the hours that you personally spend producing it. At implementation, that distance stays at zero however skilled you become, while you widen it with every level that you climb. You can buy hands, managers, and a voice for your business. Keep the thinking for yourself, however, because the thinking is what makes the business yours.
